How I use this to rank AI use cases
Every AI program I have stood up starts with too many ideas and not enough capacity. This prioritizer forces a honest trade-off: upside and readiness in the numerator, effort and risk in the denominator. Business value is the outcome if the use case works. Data readiness is whether you can actually feed the model clean, accessible, compliant data today. Integration effort is the engineering and change-management cost. Risk and compliance covers privacy, bias, regulatory exposure, and reputational downside.
I score relatively, not absolutely. A 7 only means something compared to the other rows on the list. A copilot that saves an hour a week for five hundred people might score high on value but low on readiness if the knowledge base is a mess. A narrow classification task with labeled data might jump to the top because readiness and effort both look good. Re-score after every pilot because data quality and integration estimates change fast.
Common mistakes to avoid
- Chasing the flashiest demo instead of the use case with production-ready data.
- Under-scoring compliance risk for customer-facing or regulated workflows.
- Treating integration as only model work and ignoring workflow change and eval harnesses.
- Never revisiting the list after the first quarter of pilots.
